📋 TL;DR - ****What This Project Was Nova's content supply was at risk. Mid-tier creators (10K–500K followers), who produced 63% of all platform content, churned at 2.3× the rate of large creators because they had no viable path to earn income on the platform. I led the zero-to-one build of a three-product monetization suite: Fan Subscriptions, Virtual Gifting, and a Brand Partnership Marketplace. This required building an original business case from scratch, aligning five organizations with competing incentives, and making a series of high-stakes decisions I document below.

🔍 The Problem

Our data scientist flagged an anomaly: weekly uploads per mid-tier creator had declined 11% year-over-year. This was a leading indicator, churn would follow in 60–90 days. I escalated it as a priority investigation.

The data told a stark story, 78% of Nova's ad revenue flowed to the top 0.3% of creators. Mid-tier creators, who produced 63% of all content, earned a median of $0 directly from Nova. Creators earning any direct income had 4.1× lower 6-month churn than those earning nothing.

⚡️ Business risk: If mid-tier churn continued at this rate, we projected a 14% reduction in mid-tier content volume within 18 months, translating to ~$390M in annual ad revenue at risk. Nova was also capturing 0% of the $4.2B creator economy monetization market.

⚖️ Strategic Decisions

📌  When I said no to a VP.

Three weeks post-launch, a VP messaged me: "Competitor X just announced virtual gifting. Can we pull Phase 2 forward 6 weeks?"

My response: "I don't recommend it. Give me 24 hours to prepare a brief."

The brief made three arguments: (1) Creators were still mid-activation curve, launching gifting before subscriptions stabilized would fragment creator communication. (2) The competitor announced a feature, not a shipped product, we'd be reacting to a press release. (3) Our fraud tooling wasn't complete, shipping early would cause a fraud incident more costly than the 6-week gain.

The VP replied: "Noted. Hold the plan."

The competitor shipped 4 weeks later with significant payment reliability issues. Ours shipped on schedule without incident.
